Astec Parts: Direct From the Factory or Through a Distributor?

The comparison most procurement advice gets wrong

I handle procurement for a 230-person company that runs asphalt plants and portable crushing spreads. In practice, that means I buy burner controls, screen media, crusher wear parts, motors, cable trays, and the kind of electrical components that keep a plant running. Annual spend is roughly $1.2 million across eight vendors, and I report to both operations and finance.

It’s tempting to think purchasing is simple: get three quotes and pick the lowest price. That advice ignores the transaction cost of evaluating vendors, and it ignores the risk that the cheapest quote comes with expensive strings attached. I learned this in 2021, a few months after I took over the purchasing role. A new supplier quoted us $3,100 less than our regular vendor for a bundle of replacement wear parts. The parts arrived on time, but the supplier couldn’t provide a proper invoice or any source documentation. Finance rejected the expense. I ended up spending hours sorting out a mess that erased most of the savings.

This article is about buying Astec equipment and parts, but the framework applies to any industrial brand. The real comparison is usually between buying direct from the manufacturer, buying through an authorized distributor, or buying from an online reseller that might not tell you where the part really came from.

What I compare first: the actual thing

It’s easy to compare prices when two quotes appear to describe the same part. The hard part is verifying that they actually do. I’ve seen quotes where one line says “OEM part number” and another says “compatible replacement.” Those are not the same thing.

On a vibrating screen, for example, the deck opening, wire diameter, and support style all matter. A screen panel that fits the machine but isn’t designed for your feed size and moisture can wear out early or blind constantly. The best “magical deck” doesn’t exist. There is only the deck that matches your application and a vendor who can prove it with documentation.

The same logic applies to electrical spares. If you search for an Astec power supply distributor, you need to check output rating, input range, connectors, protection class, and any firmware or configuration requirements. “Equivalent” is a yellow flag. Equivalent to whom? Equivalent under what conditions?

My rule now is simple: before I compare prices, I compare specifications. If a supplier can’t provide a part number, a drawing, or a datasheet, they don’t get the order for a critical component.

Speed versus schedule

I used to assume that buying direct from the manufacturer was always slower. That’s not true anymore. For some older or discontinued items, the factory is actually the best source because they still have the original drawings and can build to the original revision.

Distributors often win on speed for common maintenance parts because they carry stock locally. If a screen is down and we need a replacement module today, a distributor with inventory beats a factory quote that takes three weeks to process.

In our 2024 vendor consolidation project, we started asking every supplier two questions: when will it ship, and when will it actually arrive? The difference matters. A supplier can ship in two days and still deliver late because of freight. Another supplier may take a week to build the part but can hit the arrival date consistently. For an industrial operation, the arrival date is what matters.

I’ve also learned to ask for the date in writing. “Standard lead time” is not a date. A PO without a confirmed ship date is just a hope.

Paperwork is not a small thing

The most frustrating part of vendor management is not the technology. It’s the paperwork. I’ve had great technical parts held up because the invoice didn’t match the purchase order, the certificate of origin was missing, or the supplier expected payment by wire to an account we couldn’t verify.

One quote last year used internal code names on the line items: a “Peregrine upgrade” and a separate “Henry contract” labor line. The names sounded important, but they didn’t explain what we were actually buying. I asked the vendor to reissue the quote with plain descriptions and part numbers. They did, and the price suddenly made a lot more sense.

The lesson: if a supplier can’t produce a clean, itemized invoice, that’s a warning sign. A vendor who can’t provide proper invoicing can cost you more than the savings on the part. I had a $2,400 expense rejected once because the receipt didn’t include the tax registration number. That kind of mistake makes me look bad to finance, and it’s entirely avoidable.

Accountability after the sale

The fourth thing I compare is accountability. This is the area where direct and distributor buying are genuinely different.

When I buy direct from a manufacturer, there is usually one responsible party. If the part fails, we have a warranty claim against the factory. The process might take time, but it’s clear who owns the problem.

When I buy through an authorized distributor, the distributor can act as a first responder. That matters when we need a technician on site quickly. A good distributor can troubleshoot, test the part, and handle the warranty return without us shipping anything overseas.

The danger zone is the anonymous online reseller. The price looks great, and the part arrives quickly. Then, if the part fails, the phone number is disconnected or the “warranty” only covers the cost of the part, not the downtime or the labor to replace it. I’ve seen maintenance teams install a cheaper replacement part, lose a shift because it failed, and then pay twice for another part plus overtime. The “cheap” option was the most expensive option in the end.

So I always ask: who answers when something goes wrong? If the answer is vague, I don’t buy.

When direct makes sense for us

I still buy direct from Astec in specific situations:

  • When the part has software, firmware, or safety implications.
  • When the component is critical and there is no local distributor who can support it.
  • When we need a revision match and the factory is the only source that can confirm it.
  • When the order is large enough that the buying process makes sense.

Direct buying gives us traceability and a single point of accountability. That has real value, especially on electrical and control components where a substitute might look identical but behave differently in service.

When I choose a distributor instead

I choose an authorized distributor when speed is the priority and the distributor can prove they have the right part in stock. A good distributor also earns the order when they can provide local service, handle installation, and respond faster than a factory warranty process.

Distributors are also useful for routine consumables. For screen media, wear parts, and common filters, I don’t need a factory relationship. I need a supplier who can get the right item to the site quickly and give us one clean invoice.

What I avoid is buying critical parts from a source that can’t document where the part came from. I don’t care how good the price looks. The risk isn’t worth it when a failure means stopping production.

What this means for your next purchase

There is no single “best magical deck” in this industry, and there is no single best buying route. The best choice depends on the part, the machine, the timeline, and who is going to stand behind the order if something goes wrong.

If you are comparing sourcing options for Astec equipment parts, use the same four dimensions I use:

  1. Can the supplier verify the exact specification?
  2. Can they confirm a realistic arrival date?
  3. Can they produce paperwork that your finance team will accept?
  4. Who is accountable if the part fails?

Price matters. It just doesn’t matter first. Compare the risk, the support, and the documentation first. After that, the price difference is actually meaningful.
