The $54,000 Lesson I Learned Buying an Asphalt Plant (and the Checklist That Would Have Prevented It)
It was a Tuesday morning in March 2023 when I realized I'd made a serious mistake. A $640,000 asphalt plant was sitting in our yard with foundation bolts three inches off the position of our existing concrete pad. The sales rep's phone went straight to voicemail. I started adding up what this "bargain" was really going to cost us—and the number kept growing.
I'm a procurement manager at a mid-sized road construction company in the Midwest. We have about 250 employees and annual revenue between $35 and $45 million, depending on the season. I manage a procurement budget around $2.2 million a year—aggregate, liquid asphalt, plant wear parts, equipment leases, you name it. The Deal That Almost Happened

When I asked if the controls would work with our existing silo sensors, he said "compatible." I didn't ask for the details behind those answers. I told myself, "Our maintenance crew is capable. We'll figure it out during installation."
I'm not a mechanical engineer, but I've been around asphalt plants long enough to know the basics. What I didn't know was that "standard" didn't include the reinforced concrete plinth required for the new plant's discharge height. And "compatible" meant the PLC could be adapted to talk to our sensors—with a third-party gateway that cost several thousand dollars and weeks of engineering time. The rep wasn't lying. We just weren't speaking the same language.
In hindsight, the Astec rep had asked to do a site survey before quoting. I said we didn't have time—we had a tight window before the paving season. He quoted $790,000 based on standard assumptions. That site survey would have caught the foundation issue before we ever signed a contract.
The $150,000 Saving That Wasn't
We signed the contract in June 2023. The plant arrived on schedule in September. Our old plant had already been removed, so there was no going back.
Here's what happened next:
- The foundation pad didn't meet the new plant's specifications. We had to tear up our existing 8-inch concrete pad and repour a 12-inch plinth with a different rebar layout. Cost: $21,000 and three weeks.
- The control system didn't natively interface with our analog silo sensors. We hired a local controls company to design and install a gateway. Cost: $36,000 and two more weeks.
- We were idle for five weeks during a high-demand period. Our crew couldn't fabricate anything else, and we had a municipal contract with a late-delivery penalty. Lost revenue and penalties: $133,000.
I brought in a consultant for a week to help sort out the controls. That was another $14,000. I kept a detailed spreadsheet of every additional invoice, which is why I know the total exactly. The total cost rose to $844,000—$54,000 more than Astec's all-in quote. And that number doesn't include the stress of watching my mistake play out in slow motion.
Looking back, I don't blame the vendor. I blame my own assumptions. I assumed that "same specifications" meant the plant would perform identically in every other way. I assumed the vendor would flag any site-specific requirements during the sales process. They didn't. And I never asked for a written integration statement covering our existing equipment.
The Checklist That's Now Company Policy
The CFO asked me to present a post-mortem to the leadership team. I stood in front of the board with a spreadsheet showing a 22% "savings" turning into a 7% overrun. Not my finest hour.
But pain is a good teacher. Since then, our procurement policy requires five things for any major equipment purchase:
- Foundation drawings must be exchanged before signing. Not after. If the seller can't provide them, that's a red flag.
- Integration requirements must be in writing. This includes any existing silos, conveyors, sensors, or control systems. "Compatible" is not a technical term.
- At least two references for installations of the exact same model that have been running for at least one year.
- Installation and commissioning must be part of the quote. If it's listed as "extras," that means the total price isn't real.
- Calculate TCO over five years, not just the purchase price. Include energy consumption, wear parts, service intervals, and likely downtime.
This is basically ISO 9001:2015, Section 8.4.3 in practice—communicate requirements to suppliers before the contract, not after. We learned the hard way that a few lines in a sales conversation don't count as requirements.
I've used this checklist on two smaller equipment buys since then, and it already saved us from a problem. A vendor we were considering had a different electrical specification than our site. We caught it before signing and negotiated the cost into the contract.
At the first industry congress I attended after this mess, I talked to three other procurement managers who told me similar stories. "We bought on price too," one said. "That machine cost us a year of goodwill." We don't usually talk about these failures in public, but we all have them.
