The Smile Before the Budget Breaks

Last month, I watched a colleague pat himself on the back for shaving $15,000 off a new crusher order. The quote came in lower than three others. He was proud. I was suspicious.

Why? Because I’ve managed procurement budgets for six years—handling maybe 200 purchase orders. Maybe 180, I'd have to check the system. In that time, I’ve learned the hard way that the number on the invoice is the least important number in the deal.

Training: The Expense That Shows Up After Delivery

New equipment is useless if your crew doesn't know how to run it. That sounds obvious, but you’d be shocked how often it gets ignored. In my first year, I made the classic specification error: I assumed "standard" meant the same thing to every vendor. Cost me a $600 redo. But that’s nothing compared to the cost of a crew fumbling with a new asphalt plant for two weeks.

What Happens When You Ignore These Costs

Let me put this in numbers I’d use with my CFO. Suppose you save $10,000 on a purchase price. Now suppose that machine produces 10% less per shift. At $500 per hour of operating cost and an 8-hour shift, that’s $400 lost per day. That’s $10,000 gone in 25 days. Add in extra maintenance and downtime, and the "savings" evaporate in the first quarter.

In six years, I’ve seen 20-30% of a purchase price disappear into these gaps. Not because the equipment was junk, but because the total cost of ownership wasn’t evaluated.

The Solution: Run the Real Numbers

So what’s my approach now? I calculate TCO before comparing quotes. That includes:

  • Training hours required
  • Expected maintenance and wear parts cost over 5 years
  • Energy consumption at typical load
  • Resale value

I also look for vendors who can reduce the risk across all those lines.
